# How do you delegate as a small business owner?

Delegation is handing a task and its outcome to someone else. Sort your tasks with a delegation matrix, keep what only you can do, and hand off repeatable work first: inbox, calendar, data entry and follow-up. Give clear steps, a deadline and a check-in, then measure the hours you get back.

## What is delegation in business?

Delegation is handing a task, and the authority to finish it, to someone else. You stay accountable for the result. Another person does the work. Done well, [delegation](https://peachtreeva.multisites.ai/glossary/delegation) frees your hours for the decisions only you can make and puts everything else with people who can do it.

Delegation is not dumping. A dump says “deal with this.” A real handoff names the outcome you want, the steps, the deadline and who decides what. It takes more care at the start and saves far more time later.

Our clients reclaim 15 or more hours a week once they hand off routine work. That is 60 hours a month, or 18 weeks a year. Your number will depend on your tasks, so measure it (see the last section).

## What is a delegation matrix and how do I use one?

A [delegation matrix](https://peachtreeva.multisites.ai/glossary/delegation-matrix) is a grid that sorts your tasks into four boxes by urgency and importance: do it now, schedule it, hand it off and let it go. It shows what to keep, what to calendar, what to give away and what to drop. The table at the top of this page shows the four boxes.

Peachtree VA’s Delegation Matrix is a printable version of the Eisenhower matrix. You type your tasks into the four boxes, then print or save a copy. Nothing is stored or sent. Try the [Delegation Matrix tool](https://peachtreeva.multisites.ai/tools-and-resources/delegation-matrix) on its own page, or use it on this page.

To use it:

1. Write every task on your plate for one week. Include small ones.
2. Put each task in a box. Ask: is it important to the business, and is it urgent?
3. In “Do it now,” keep only what you must do today. This box stays short.
4. Give each “Schedule it” task a date. Someday is not a date.
5. In “Hand it off,” name who takes each task. These tasks must get done, but not by you.
6. Cross out the “Let it go” box. It is habit, not priority.

The “Hand it off” box is your first delegation list. Most owners are surprised by how full it is.

## What is your zone of genius?

Your zone of genius is the work you do best and that gives you energy. Psychologist Gay Hendricks coined the phrase in _The Big Leap_. He names four zones: incompetence, competence, excellence and genius. The goal is to spend more time in genius and hand the rest to others.

Most owners spend too much time in the zones below genius. They do tasks they can do, but could hand to someone who does them better or faster. [Zone of genius](https://peachtreeva.multisites.ai/glossary/zone-of-genius) work is often the work that feels most natural to you. It also produces the most value per hour.

To find yours, list the tasks from your matrix and mark each one:

- Gives me energy, and I do it better than most people.
- I can do it, but it drains me.
- I do it only because no one else will.

Keep the first group. Hand off the third group first. The second group comes next. Read the full post on [finding your zone of genius](https://peachtreeva.multisites.ai/finding-your-zone-of-genius).

## What should I delegate first?

Delegate repeatable, low-risk tasks first. Email and calendar management, data entry, file organization, document formatting and phone call screening deliver relief at once and need little training. Once trust is in place, move to higher-value work such as content, research and client follow-up.

Start here (quick wins)

Add next (as trust grows)

Email management and filtering

Content creation

Meeting scheduling and calendar management

Presentation preparation

Data entry and database management

Project management

Document formatting and editing

Client relationship follow-up

Phone call screening and messages

Market research

Travel booking

Process documentation

Invoicing

Basic financial tracking

Pick a batch, not a single task. Group similar tasks, such as all inbox work, and hand off the whole category. Batching cuts training time and makes results more consistent.

Keep these for yourself: strategy, big decisions and key relationships. For a longer list, see [what to delegate to a virtual assistant](https://peachtreeva.multisites.ai/guides/what-to-delegate-to-a-virtual-assistant) and our post on [10 tasks to delegate to a virtual personal assistant](https://peachtreeva.multisites.ai/delegate-to-your-virtual-personal-assistant).

## Why is delegating so hard?

Delegating is hard because it asks you to give up control, trust another person and accept a standard that is not exactly yours. Most owners also believe training takes longer than doing the task. Each barrier is real, and each one gets smaller with practice.

Four barriers show up most:

- **Reluctance to give up control.** When you built the business, releasing work can feel like losing part of it.
- **Hesitation to trust.** You worry others will not bring the same care or precision.
- **The efficiency paradox.** Training someone feels like more work than doing it yourself.
- **Quality standards.** Your brand reflects your standards, so another approach feels risky.

The fix is to start small. Hand off one low-risk task. Show an example of a good result. Review the first few runs and give specific feedback. Raise the difficulty as confidence grows. Delegation is a process, not an event. Our post on [the art of letting go](https://peachtreeva.multisites.ai/effective-delegation-strategies) covers each step.

## How do I write a handoff script?

A good handoff script covers seven things: the outcome, why it matters, what done looks like, the deadline, the tools and access, the limits on decisions, and when you will check in. Write it once, reuse it, and turn repeat tasks into a [standard operating procedure](https://peachtreeva.multisites.ai/glossary/standard-operating-procedure) (SOP).

Use this template. Replace the brackets.

> **Outcome:** \[What result do I want? One sentence.\]
>
> **Why it matters:** \[Who or what this serves, in one sentence.\]
>
> **Done looks like:** \[The format, quality bar and an example.\]
>
> **Deadline:** \[Date and time.\]
>
> **Tools and access:** \[Where the files and logins live.\]
>
> **Your call vs. my call:** \[What you can decide alone, and what you ask me first.\]
>
> **Check-in:** \[When we talk, and how.\]

Use clear goals. Make each handoff specific, measurable, achievable, relevant and time-bound, which are the SMART goal parts. Agree how you will talk, how fast you expect replies, and what “urgent” means.

Record a short video for complex steps. Keep documents in one searchable place. Jason Henderberg of Henderberg Business Solutions says letting his VA document his process improved the quality of his work.

## How do I measure whether delegation is working?

Measure four things: hours you get back, rework, response time and what you do with the freed hours. Review them once a month. If tasks come back right the first time and your own work moves toward your zone of genius, delegation is working.

1. **Hours reclaimed.** Compare a two-week time audit before and after. Our clients report 15 or more hours a week.
2. **Rework.** How often does a task come back needing fixes? It should fall each month.
3. **Response time.** Do emails, quotes and follow-ups go out faster?
4. **Use of freed hours.** Did the hours go to sales, strategy or rest? Name them.
5. **Cost against your hour.** Compare what support costs with your effective hourly rate.

For the last one, the [hourly rate calculator](https://peachtreeva.multisites.ai/tools-and-resources/hourly-rate-calculator) does the math. The default example: someone paying themselves $180,000, working 55 hours a week for 48 weeks, has an [effective hourly rate](https://peachtreeva.multisites.ai/glossary/effective-hourly-rate) of about $68. Fifteen admin hours a week at that rate come to 720 hours and $49,091 a year. That is the cost of not delegating.

Also ask whether you are ready for support. If you are unsure what to hand off, our free discovery call includes a delegation roadmap, whether or not you become a client.

## How do I know if I am ready for a virtual assistant?

You are ready when admin work crowds out the work that grows your business. Signs include an overflowing inbox, a calendar you manage by hand, and tasks you keep postponing. Do a two-week time audit. If you find hours of repeatable work, a virtual assistant can take it.

A [virtual assistant](https://peachtreeva.multisites.ai/glossary/virtual-assistant) takes the whole “Hand it off” box. Peachtree VA matches you on skill set, personality, culture and capacity. Most clients are matched in as little as 10 business days, from 25 hours a month, month-to-month.

Before you hire, have these ready:

- Your filled-in matrix, with the “Hand it off” box complete.
- Your top three recurring tasks, with a few notes on how you do them.
- A decision on what your assistant can decide alone.

## Frequently asked questions

### What is delegation in business?

Delegation is handing a task, along with the authority and responsibility for its outcome, to someone else. You stay accountable for the result, but another person does the work. Done well, it frees your time for the decisions only you can make and moves the rest to people who can do it.

### What is a delegation matrix?

A delegation matrix sorts your tasks by urgency and importance into four boxes: do it now, schedule it, hand it off and let it go. Tasks that are urgent but not important are the best candidates to hand off. Peachtree VA offers a free printable Delegation Matrix tool.

### What should I delegate first?

Delegate repeatable, low-risk tasks first: email and calendar management, data entry, file organization, document formatting and phone call screening. They save time right away and need little training. Move to higher-value work, like content, research and client follow-up, once trust is in place.

### Why is delegating so hard?

Four things get in the way: reluctance to give up control, hesitation to trust, the feeling that training takes longer than doing it yourself, and high personal standards. Start with a low-risk task, give clear steps and review the first few results. Trust grows with each good handoff.

### How do I know if I am ready for a virtual assistant?

You are ready when admin work crowds out the work that grows your business. Common signs are an overflowing inbox, a calendar you manage by hand and tasks you keep postponing. Do a two-week time audit. If you find hours of repeatable work, a virtual assistant can take it.

### How do I measure whether delegation is working?

Track hours reclaimed, rework, response time and what you do with the freed hours. Compare the cost of support with your effective hourly rate. If tasks come back right the first time and your own work moves up in value, delegation is working. Review every month and adjust.

## In our clients' words

- > The first VA that I worked with ended up wanting less hours and I wanted to increase hours. So it ended up not being a fit, but your team pivoted very well for me. And the one I brought on has been exceptional. I wasn't documenting processes because I'm just working by myself. But letting her document my process as part of her training for customers has boosted our level of work quality for our clients because of us having to explain and iterate on how we're doing it, which is exactly what I teach my clients.
